Reporting lifecycle to executives: the monthly update that actually lands
You present a monthly lifecycle update to the exec team. 20 slides, lots of numbers, no follow-through. Six weeks later, an exec asks 'is lifecycle working?' and you realise nothing you presented actually answered that. The fix isn't more data; it's a different report structure. Three numbers, two decisions, one ask. Here's how to build it.

Why campaign-level reporting doesn't land
Exec teams care about outcomes and trade-offs. Campaign-level reporting ("the spring promo email had a 28% open rate, 4.2% CTR") is operational detail — informative to the lifecycle team, noise to the exec team.
Execs don't evaluate lifecycle on how many campaigns shipped or their individual metrics. They evaluate on: is this moving the numbers I care about, and are you making defensible trade-offs.
The report has to answer those two questions in under 5 minutes, with enough specificity that the exec can make or validate decisions. Campaign-level reporting fails both tests.
The three numbers
Pick three metrics that reflect the lifecycle program's impact on the business. They should be outcome-level, not activity-level.
Number 1: Revenue attributable to lifecycle (measured with holdout). Not last-click attributed — real incremental. "Lifecycle generated $X in incremental revenue this month, measured via a 10% holdout.". The one number that survives skeptical questioning.
Number 2: A leading-indicator metric tied to a priority. If the quarterly priority is improving trial-to-paid, the number is trial-to-paid rate. If the priority is reducing churn, 30-day retention. Aligns the report to the current strategy.
Number 3: A health metric. Deliverability, complaint rate, or list growth. The number that tells exec whether the program's foundation is healthy, not just whether it's producing short-term wins.
Each number shows: current value, value last month, value a year ago. Trends beat snapshots. "X is 12% this month, 10% last month, 7% a year ago" tells a clearer story than "X is 12%".
The two decisions
For each decision, present: the decision being made, the evidence, the trade-off, and the recommendation.
Decision 1: A priority-level call. "We're pausing the abandoned-cart discount escalation because the holdout showed it's not incremental. Reallocating the budget to [X].". Shows the team is making data-driven trade-offs.
Decision 2: A lower-stakes optimisation. "We're reducing broadcast frequency from 3x/week to 2x/week for users with no opens in 60 days, based on unsubscribe-rate data.". Shows ongoing tuning of the program.
Execs remember decisions more than charts. A report that makes two visible decisions per month builds the narrative that lifecycle is actively managing trade-offs, not just reporting activity.
The one ask
Each report ends with one specific ask. Not a list. One.
Good asks: "We need engineering capacity for the CDP integration — 4 weeks of a backend engineer in Q3.". "We're requesting an additional $200K in programmatic ad budget to support the lifecycle acquisition flow.". "We're proposing to ship the new winback flow — requires 2 weeks of copywriter time.".

What to explicitly not include
Don't include: campaign-level metrics. Opens, clicks, unsubscribes per send. Operational detail. Keep these in the team's working dashboard; don't put them in exec reports.
Don't include: granular test results. "Subject line A beat B by 2.3%". The aggregated test outcomes might belong in the report ("3 of 5 tests this quarter produced replicated wins"); individual test details don't.
Don't include: vanity metrics. Total sends, total opens, total revenue attributed (without holdout). These numbers go up over time mechanically and don't tell the exec anything useful. Replace with incremental metrics.
Don't include: activity recaps without outcome. "This month we shipped 14 campaigns and ran 3 experiments.". Activity counts are implementation detail. Keep the report outcome-focused.
Format and cadence
1-page PDF or slide. Three numbers, two decisions, one ask. Sent monthly, ideally the day after the data closes.
If the exec reviews it live in a meeting, plan for 10 minutes including Q&A. If async, the report should stand alone without narration.
The format should be consistent month to month. Execs compare period to period; changing format every month erases that ability. Pick the format, lock it, update with new numbers and decisions.

Frequently asked questions
- What if my program doesn't have a holdout and can't produce incremental numbers?
- Set up the holdout infrastructure before the next quarterly report. The incrementality number is the single most credible lifecycle metric for execs. Without it, you're reporting attribution numbers that get discounted by any exec who's seen a CFO ask 'would they have bought anyway?'.
- Which number should be first in the report?
- Revenue incremental. It's the outcome metric that connects lifecycle to the business P&L. Leading indicator second, health metric third. The ordering signals priority.
- What if the numbers are bad?
- Report them honestly, alongside the diagnosis and the plan. Execs can tell when numbers are being massaged, and trust in lifecycle reporting collapses quickly when they detect it. Bad numbers with a clear root cause and remediation plan are better than good-looking numbers that fall apart under questioning.
- Should I include the whole team's metrics or just my function's?
- Focus on lifecycle-specific metrics. If you share metrics across marketing or growth, coordinate with those leaders — but don't dilute your report by including numbers you don't drive. Execs don't need to see the whole dashboard; they need to see what the lifecycle leader is accountable for.
- How often should I change what metrics I report?
- Rarely. Year-over-year consistency in the three numbers is what lets execs see trends. Change metrics only when strategy changes (a new priority that requires a different leading indicator) or when the existing metric becomes defective (e.g., Apple MPP broke open rate as a primary metric in 2021).
- Should I include the team's workload and capacity?
- Usually not in the main report. The ask section can reference capacity (e.g., 'we're at capacity, the additional X needs a hire'). But detailed workload reports belong in a separate operational review, not the exec update focused on outcomes.
